It's 5:52am on a Tuesday at a five-line plant I audited in the Gulf back in 2017, and the outgoing shift team leader is already reaching for his bag. The incoming leader has a coffee in one hand and a clipboard he hasn't opened yet. 12 minutes. That's the whole handover, start to finish, and inside those 12 minutes sits every job the next eight hours will either make or waste.
A handover is five handovers wearing one coat
Everyone talks about "the shift handover" like it's one conversation. It isn't. On a working line you've got the Hot End Shift Team Leader, the Furnace Operator, the Batch House Operator, the IS Machine or Forming Technician, and the Cold End Quality Inspector, and each one is carrying a different risk into the next eight hours. Batch is carrying cullet purity. Hot end is carrying crown temperature and glass level. Forming is carrying gob weight and cavity timing. Cold end is carrying reject rate and inspection bypass status. Safety sits underneath all four.
Compress that into 12 minutes and something gets dropped. Every time. On most of the lines I've audited, it's the same something: one of those five threads gets skipped because the two leaders are chasing the loudest problem in the room, not the quietest one. A written log satisfies the auditor. It doesn't satisfy the cavity that's been drifting for 40 minutes and nobody said so out loud.
The two numbers nobody's allowed to guess at
Gob weight consistency is normally held to about ±0.5g per cavity. When a feeder starts drifting and the outgoing leader doesn't flag it by name and by section, the incoming crew inherits a problem that's already moving. Left unstated, that drift cascades into overpress and underfill rejects inside the first production hour, and by the time cold-end inspection catches it on the gauge, you've already packed the bad ware into the buffer.
Pack-to-melt is the other one. Good ware packed against total glass melted, and a well-run line holds it above 90-92%. A handover that doesn't state the current pack-to-melt trend, up, down, or flat, hands the next shift a furnace they're flying blind on. I ask incoming leaders one question on every audit: what was pack-to-melt on the last full hour of the shift you're taking over? If they don't know, the handover failed before the coffee went cold. Plants that lock this into Leader Standard Work typically see reject rates move by -1 to -2 percent-pack within the first month, just from catching drift at the boundary instead of an hour into the next shift.
Why the night-shift swabbing data goes missing
On most lines I see, the 0600 handover drops the night-shift swabbing data around 70% of the time. Part of that is fatigue, nobody's sharp at six in the morning after a run of night shifts. But a good chunk of it, especially across Gulf plants, is language. Expatriate-heavy hot-end crews, commonly Indian, Pakistani, Filipino and Egyptian nationals working across two or three shift languages, mean a written checklist can tick every compliance box and still fail as an actual conversation between the outgoing and incoming leader.
I ran a section on an older Emhart line with 1980s-era controls in 2017 where the swabbing interval was tracked on a laminated card nobody actually read at handover, it just got initialled (and yes, the fitter will tell you the new HMI logs everything, it still doesn't talk). Move that same crew onto something like a Heye Smart H1 with digital section timing and the data exists, sure, but the number on a screen still needs one human being saying it out loud to the next human being taking the machine over. Automation doesn't fix a communication failure. It just gives you a more precise record of the failure after it's already cost you a shift.
What a real action register looks like
A handover without an action register is just a story two people tell each other. The register needs a named owner, a target time, and a close-out, not a vague "keep an eye on it." What belongs on it, every shift:
- Gob weight trend by cavity, with the drifting cavity named, not just "feeder's a bit off"
- Forehearth zone readings against the ±2°C target across all zones
- Cold-end inspection reject rate and any bypassed stations, named and timed
- Cullet CSP contamination flags from the last delivery, since a contaminated load can seed stones for days after the batch's been consumed
- Open mould-shop or job-change follow-ups still outstanding from the last changeover
And the KPI ownership question matters as much as the data itself. Who owns pack-to-melt this shift. Who owns the cold-end reject trend. If nobody's name sits next to the number, nobody's accountable for moving it, and it just gets carried forward, shift after shift, until someone finally asks why it's been sitting at the same number for a week.
Handover is a compliance control point, not just a yield lever
Most consultants treat handover as a productivity conversation and stop there. It isn't only that. In the US, EPA's Glass Manufacturing Area Source NESHAP under 40 CFR Part 63 requires periodic stack testing for metal hazardous air pollutants, and a plant that can't reconstruct what the furnace was doing across a shift boundary struggles at audit time. In Europe, FEVE members are reporting against EU ETS Phase IV benchmarks with a linear reduction factor cutting the bloc-wide emissions cap by 4.3% a year, and benchmark reporting accuracy depends on the same continuity a good handover protects. Treat the 12 minutes as only a yield conversation and you're leaving a compliance gap sitting right next to the OEE gap.
The GCC is a different pressure again. Regional demand for container glass packaging is forecast in the mid-single-digit CAGR range through 2030, pulled mostly by pharmaceutical vial and premium beverage growth under Saudi Vision 2030, not food packaging. Gulf furnaces run on subsidised gas, so the competitive fight there isn't fuel cost, it's labour productivity and changeover speed. A clean handover is one of the cheapest levers a GCC plant has, and most aren't pulling it.

The lesson travels. 12 minutes, five threads, two numbers, one register. Get that right and the shift runs itself. It's not complicated. It's just easy to skip.
